Client Overview

The client operates a multi-tenant vending and micro-market technology platform, supporting inventory tracking, financial workflows, vending operations, and real-time reporting for regional operators across the US, UK, Canada, and Mexico.

As the business expanded into new regions, its operational data spread across separate cloud environments and applications with no consistent way to report across them. The enterprise needed a single, trusted platform to bring all of that together.

Challenges

The client’s regional data environment had fragmented into separate systems with no shared source of truth.

Fragmented data with no single source of truth

Operational data lived across multiple cloud environments and regional systems, so a single metric like stockout rate could carry different values depending on who ran the report. Every cross-region comparison required manual reconciliation.

Duplicate pipelines slowing every reporting cycle

Producing a single report meant moving data across clouds first, duplicating the same pipelines in more than one place. Each new region also needed its own ingestion, transformation, and reporting logic built from scratch, nothing from prior regions was reusable.

Inconsistent governance across regions

One region’s systems operated on entirely different processing rules, validation logic, and access controls than the rest of the business. There was no centralized lineage, ownership, or access model just a patchwork of regional arrangements that didn’t connect.

Solution

Simform built a centralized Databricks Lakehouse that consolidated the client’s regional data into one platform for engineering, governance, and reporting.

Delta Lake-based medallion architecture

Implemented a governed Bronze, Silver, and Gold layer structure to take roughly 400–500 GB of fragmented regional data from raw ingestion to analytics-ready across multiple cloud environments, in a single platform.

Standardized pipelines across all operational domains

Built reusable ingestion and transformation patterns orchestrated through Databricks Workflows, replacing region-specific logic across nine business domains with a common framework that each new region inherits automatically.

Unity Catalog and SQL Warehouses for governed analytics

Applied centralized cataloging, role-based access, lineage tracking, and auditable data ownership through Unity Catalog then exposed curated Gold-layer datasets through Databricks SQL Warehouses for direct Power BI consumption.

TrueMorph-accelerated migration and analytics readiness

Simform used its proprietary TrueMorph accelerator across the full migration lifecycle to reduce manual effort, improve consistency, and lower risk, generating reusable data models and onboarding patterns that cut regional expansion time to weeks.

Business Impact

The platform helped the client consolidate regional data, improve reporting consistency, and speed up expansion into new markets.

Fewer status exceptions from shippers

Fewer stockouts across regions

Near real-time inventory visibility gave operational teams the ability to act on shortages before they affected deliveries.

Faster shipper and driver experiences

Faster deliveries and regional onboarding

Improved scheduling and standardized pipelines accelerated both delivery performance and new-market expansion.
