Retail data modernization programs rarely fail on technology. The platform works. The migration completes. What surfaces afterward is that the program delivered infrastructure without changing how fast the business makes decisions.

The merchandising team still waits days for demand signals. The loyalty program still runs on last week’s data. The gap between a completed migration and a faster business is almost always traceable to one choice made before any data was moved.

Gartner found that nearly two-thirds of organizations lack the data management practices AI requires, and predicts that 60% of AI projects without AI-ready data will be abandoned through 2026.

The retail programs that produce measurable business outcomes make one structural choice before any data moves. They scope the program around a business decision that needs better data, and let that decision determine what gets cleaned, what gets migrated, and what waits.

Why successful retail data modernization start with one decision

Majid Al Futtaim’s Carrefour demonstrates the pattern across 16 markets and more than 460 stores. The first program targeted financial planning and analysis.

Internal developers built the solution in five months. Management reporting dropped from 2 days to 30 minutes, and the company redeployed 6,530 personnel hours annually from data management to insight creation.

That win funded the next scope expansion. Customer feedback processing time collapsed from 7 days to roughly 3 minutes, handling 60,000 to 70,000 weekly responses.

Then came a pricing AI managing 7 million SKUs across 14 markets. Each program funded the next because the previous one had already delivered measurable value.

We see the same pattern across Simform’s data platform modernization work with mid-market retailers. What data to clean first in a retail migration and what to defer

The default migration playbook says profile everything, clean everything, then migrate. In retail, that is an unbounded project. Industry benchmarks indicate average inventory accuracy of 63% to 66% in barcode-led environments.

Customer records accumulate duplicates across POS, e-commerce, and loyalty for years. Promotion logic lives in multiple systems that disagree on what was offered to whom.

Cleaning all of it before migrating anything commits you to a multi-year data quality effort with no business outcome attached.

Gartner’s guidance on AI-ready data prescribes aligning data sources with specific AI use cases as the first step. If you scoped around replenishment, ensure clean SKU hierarchy consistency between PIM, ERP, and WMS.

If personalization, resolve customer identity across channels. If financial close, reconcile chart-of-accounts mappings.

What you can do

Map the decision you scoped to the three or four datasets it depends on. Clean those to the quality threshold required by the decision. Defer the rest until the first win creates the budget and the mandate to expand.

How retail data modernization builds the foundation for AI agents

Once the first decision path delivers, the natural question is where to expand next. IDC projects that by 2027, 80% of agentic AI use cases will require real-time, contextual data access.

For retail, this translates to capabilities such as demand-sensing agents that adjust replenishment based on store-level signals, fulfillment routing that optimizes across channels in real time, and pricing engines that respond to changing inventory positions.

None of which can run on batch data refreshed overnight.

We recently worked with a retail technology company that started with replenishment speed for one product category, building the data path on Microsoft Fabric.

Within six months, the data path built for that decision supported real-time inventory visibility across their store network and became the foundation for an automated reorder agent.

The agent worked because the underlying data path had already been proven, governed, and was delivering at the speed the agent required. That company is now expanding the same architecture to additional decision paths, and each one moves faster because the governance and pipeline patterns are already in place.

The scoping discipline that delivers business outcomes this year is the same discipline that builds the real-time architecture AI agents will depend on by 2027.

These patterns hold for manufacturing data estates, too, where plant-level and line-level decisions play the same scoping role as replenishment and financial close do in retail.
